Day 5 of 100. Marketing, where does your customer list actually live? If you're like most dealerships, it's spread across your DMS, three spreadsheets, two Google Drives, and somebody's inbox. Today, find every one of them and get them into one place.
Comment below: how many places did you find?

Day 4 of 100, and today’s for sales.

Open your CRM, the legal pad next to your desk, or wherever your open quotes live (I hope it’s a CRM), and pull every open quote you have. Recent ones, old ones, anything marked open that you never got around to closing. Write down each one and what it’s worth. Most dealerships have a lot more money sitting in those quotes than they think, and you can’t go get it until you know it’s there.

Comment below: what’s the total value of your open quotes?

Day 3 of 100. Parts managers and owners, this one’s for you.

Someone walks up to the counter, you don’t have the part, and you tell yourself you’ll put it in the system later. Then the line gets long and your day gets crazy, and it never happens. Today, put a legal pad next to the parts counter. Every time someone asks for a part you don’t have in stock, write it down. You can’t stock what customers want if you don’t know what they’re asking for.

Comment below: what’s the part you get asked for most and never have?

Day 2 of 100, and today's for service. Pull your department's recovery rate: billed hours divided by paid hours. In plain terms, it's how much of the time you're paying your techs for actually gets sold to a customer. Below 75%, your service department is losing money. Most of the healthy shops I see run 85% or better. You can't fix a number you don't know, so go find yours.

Comment below: what's your recovery rate?

Day 1 of 100 Days to Season starts today. For the next 100 days, I'm giving you one small thing to do for your dealership every day. Each one takes about 15 minutes, and they rotate through leadership, service, parts, sales, and marketing, so everybody on your team gets a turn.

Today's task: write down the thing that broke you last season. You know the one. Sometime in June you said, "I never want to go through this again," and then season calmed down and you forgot about it. Write it down before you forget again. We'll come back to it on Day 51.

Want to follow along? Grab the free workbook with the link in my bio. Every day's task is in there, with room to write down your numbers, so on Day 100 you can see exactly how far you've come.

Comment below: what broke you last June?

Follow along so you don't miss tomorrow.

A grandson sweeping the floor every summer. A sign taped in the window when you needed help. Dad calling the internet a fad. A bad review that stayed in the parking lot where it belonged.

One salesman's memory. A shoebox. A notebook. Not a single password anywhere.
That's what ran the whole dealership, and it felt fine, until the day it didn't. If any part of your business still runs this way, that's worth a real conversation.

Driving straight was the skill. A comfortable seat was the software. A fax machine was fast.
That was cutting edge once. Today's equipment, and today's buyers, expect a lot more.

The shop dog with his own chair. A guy named Earl who was the whole system. A coffee can of bolts nobody questioned. A parts catalog that doubled as a workout.
