“We sent an early warning” isn’t the same as “we notified a compensation event”.

Under NEC4 ECC, these processes serve different purposes.

An early warning flags a matter that could affect cost, Completion, a Key Date or the performance of the works. It gives the team an opportunity to reduce the risk.

A compensation event notification deals with an event that has happened—or is expected to happen—and is believed to qualify under the contract.

For groundworks and civils teams, the practical check is simple:

• Raise risks promptly through the correct contractual channel.
• Review separately whether a compensation event notification is required.
• Where both notifications are required, issue them separately.
• Record the actions agreed and follow them through.

Don’t assume an entry in the Early Warning Register has completed the compensation event notification process.

Check your contract and amendments, including the applicable notification requirements.

The gang stayed busy. Did the job move forward as priced?

A labour allowance depends on the output behind it. If a drainage run takes longer than allowed, the extra gang and plant time can reduce the margin—even when the work is within scope.

A useful weekly check:

• What quantity was completed?
• How much labour and plant time did it take?
• How does that compare with the tender allowance?
• What affected progress: access, ground conditions, deliveries or rework?

Record the reason while the detail is fresh. Separate changes in scope from productivity losses so you can decide what needs pricing, investigating or correcting.

Use actual progress to update the allowance for the remaining work.

Applied for. Agreed. Paid. Three different numbers.

A submitted valuation shows what you’ve asked for. It doesn’t show what has been agreed or what has reached the bank.

For each live groundworks or civils package, keep a clear record of:

• The amount applied for
• The amount assessed or agreed
• Retention and other deductions
• The expected payment date
• The amount actually received

Where there’s a gap, record the reason, the next action and who is following it up.

Build your cash forecast around realistic receipts. Keep disputed or unconfirmed amounts visible so you can see how a delay would affect the weeks ahead.

The estimator priced a plan. Does the site team have it?

A tender can allow for a particular gang, sequence and output. If those assumptions stay in the estimating file, the team delivering the work starts without the full picture.

Before a groundworks package starts, hand over:

• The scope, exclusions and outstanding clarifications
• Labour and plant allowances, with the outputs behind them
• The planned sequence, access and delivery assumptions
• Supplier quotes and what still needs ordering
• The main commercial risks and who will track them

Keep it practical. The site team needs to understand what the price allows for and flag when the job starts moving away from it.

The work has stopped. Has the hire charge?

An excavator waiting for access. A pump kept “just in case”. A roller nobody has arranged to off-hire.

Small gaps in plant control can quietly eat into a groundworks margin.

A useful weekly check:

• What plant is on hire against each job?
• Is it working, waiting or ready to leave?
• Who is responsible for arranging off-hire?
• Have off-hire confirmations been saved and invoices checked against them?

Check when charges stop under the agreed hire terms. Keep the off-hire reference and collection record together.

A variation isn’t secured because everyone on site knows about it.

For every change, capture:

• What changed from the priced scope
• Who instructed it and when
• Labour, plant and materials involved
• Any effect on programme or access
• How it has been valued and submitted

Site diaries and photos provide useful evidence, but they need to connect clearly to the commercial record.

Record the change early, price it promptly and track it through to agreement. Otherwise, completed work can remain as cost without becoming value.

The last machine leaving site doesn’t close the account.

By then, the people who know the detail may already be on the next job.

For groundworks and civils packages, build the final account as the works progress:

• Keep measured quantities up to date.
• Link each change to its instruction, records and valuation.
• Separate agreed items from those still outstanding.
• Give every unresolved item an owner and a next action.

A list of outstanding variations is a starting point—not a complete submission.

The aim is to make the account easy to follow, evidence and discuss, without rebuilding the job from old emails after completion.

The lowest quote isn’t always the lowest cost.

Before placing an order, compare what will actually arrive on site—not just the figure at the bottom.

For groundworks and civils packages, check:

• Scope: same specification, quantities and inclusions?
• Delivery: haulage, minimum loads and offloading included?
• Timing: can the supplier meet the programme and phased deliveries?
• Extras: what attracts an additional charge?

A cheaper supply rate can lose its advantage once extra deliveries, waiting time or missing items are added.

Get the gaps clarified and record the agreed scope in the order. Don’t leave the site team to discover what wasn’t included.

Work completed doesn’t automatically become cash secured.

A strong monthly valuation should clearly show:

• Work completed to the valuation date
• Measured quantities supported by site records
• Variations identified and valued separately
• Materials on site included where the contract allows
• Retention, previous payments and payment terms checked

Leaving completed work until next month can mean funding labour, plant and materials for longer than necessary.

Prepare the valuation early, support it properly and submit it on time.

Invoices tell you what has happened. A forecast tells you what is coming.

For every live job, your commercial position should include:

• Costs already paid
• Orders and other committed costs
• Approved and unapproved changes
• A realistic cost to complete
• The latest forecast margin

This matters on groundworks and civils packages, where labour, plant, muck away, aggregates and small scope changes can move quickly.

Waiting for every invoice to arrive may give you an accurate history—but it won’t necessarily give you time to protect the outcome.
