A variation claim landed on one of our projects. AED 638,888.92 requested.

We reviewed it line by line. Checked it against the contract terms, the instruction dates, and the actual scope of work completed.

Part of the claim rested on rising costs tied to regional market conditions rather than the terms actually agreed in the contract. Under the contract, any variation claim had to be submitted within seven days of the instruction. This one came in well outside that window, and the pricing basis did not hold up either.

After three months of review and negotiation, the approved amount came to AED 520,979.21. A reduction of AED 117,909.71.

That is real money that would have left the client's account if nobody was checking the numbers.

A townhouse interior fit-out currently underway, covering painting, lighting installation, bathroom finishes, and sanitary ware. Work started 10th August. Handover to the owner is scheduled for 15th September.

36 days from start to finish.

Every stage being monitored independently on behalf of the owner. Quality checked before sign-off. Progress tracked against the programme. Nothing handed over until it meets the standard the client paid for.

Five mistakes that cost Dubai property owners serious money. Save this before you start your next project.

If any of these sound familiar, keep reading.

Mistake 1. Approving variations verbally.
If it is not documented, it did not happen.
Verbal approvals are how budgets quietly disappear. Every variation, no matter how small, needs to be in writing before work begins.

Mistake 2. Relying on the contractor's programme.
The contractor's schedule protects the contractor.
You need someone tracking progress independently and flagging delays before they compound into something much harder to fix.

Mistake 3. Paying on time without verifying completion.
Stage payments should follow verified milestones. Not the contractor's cashflow needs.
The difference can run into hundreds of thousands of dirhams.

Mistake 4. Leaving authority approvals to the consultant.
Regulatory submissions, NOCs, and statutory consents need active chasing.
Leaving them unmonitored is one of the most common causes of project delays in the UAE.

Mistake 5. Starting construction without a clear scope document.
Changes made during construction cost significantly more than changes made on paper.
A detailed scope agreed before work starts is worth every hour it takes to prepare.

AED 87,000 saved. On a single ongoing industrial project in Ras Al Khaimah.

The contractor submitted variation claims across 6 settled items totalling AED 849,524.

After our review, AED 762,342 was approved.

That is AED 87,181 that stayed in the client's pocket, not the contractor's.

And we are not finished. The largest single variation on this project — AED 638,888 — is still under review.

On top of that, progress invoices submitted by the contractor were adjusted to reflect what has actually been built on site, not what was claimed.

This is what independent project management looks like in practice. Not managing a project. Protecting the person paying for it.
